Hoshin Kanri for manufacturing: one strategy for every agent, from the committee to the plant

In a manufacturing company, Hoshin Kanri can be the strategy all your AI agents share. The quality agent, the process engineering agent and each plant’s agent keep their own access to the MES, QMS or ERP, and they all read the same X-Matrix through MCP. When a reading looks off, the agent finds the indicator it concerns, follows the links up to the objective it serves, then proposes a point for review. The committee decides.

Hoshin connects to none of your systems and calls no AI model. This page shows the organization, one pass of the loop with real tool outputs on Mecanor, a fictional machining company, and what we have not tested yet.

How the organization fits together

Read the diagram from top to bottom. There is no line between Hoshin and your systems: the agents make that link, under the rights those systems already grant them.

Hoshin Kanri: the shared X-Matrix

Objectives, initiatives, indicators and the links between them, read through MCP. Score, chains and cascade are computed, not generated.

No line from here to your systems: the agents make that link.

Proposals, in the inbox

The committee decides

The agent then acts in its own tools, if you allow it.

MCP is an open protocol, so the agents can come from different vendors. An illustrative setup, not a list of tested products.
  • Your systems keep their data and their rules: work orders in the MES, non-conformities in the QMS, documents in the document management system.
  • Each agent has its own access and its own rhythm, in a conversation or on its own schedule.
  • The X-Matrix holds the objectives, initiatives, indicators and the links between them. Hoshin computes the score, the chains and the cascade, the same way every time.
  • People decide. If the committee decides to act in a system, the agent does it there, with its rights in that system.

Why a shared matrix, when agents already have a memory

Agents that work in the background arrived within a few months: Grok Bot in beta in August 2026, OpenAI’s dots in September, Claude Duet in October as a research preview with a US waitlist. These are early products. If they spread, leadership, quality and plant teams may end up using different ones, each inside its vendor’s environment.

A memory that belongs to one agent cannot be the strategy of the company. The X-Matrix sits outside them: a bounded page with explicit links, served through MCP, an open protocol tied to no vendor. The method is not new. Policy deployment comes from Japanese manufacturing, and the X-Matrix later gave it a one-page format; agents need the same discipline.

One pass of the loop: a changeover reading from Dayton

Illustrative scenario. Mecanor and its Dayton, Ohio plant are fictional. The MES reading of 52 minutes is invented, because the demo is connected to no MES. Everything read from the matrix is real.

Real tool outputs: Hoshin’s public MCP server, read-only demo token, the fictional Mecanor organization, 30 October 2026. A script made these calls, shown here in reading order; no model chose them, and Claude wrote the answer from their outputs. This is one pass, not a 24-hour run. Outputs are shortened and reformatted; no value is altered.
  1. Step not replayed

The process engineering agent would read the MES through the MES’s own MCP server. The demo has no MES, so this step did not run. Invented reading for the scenario: machining center 2, average changeover of 52 minutes over 7 days.

  2. Request

MES reading for Dayton: changeover at 52 minutes on machining center 2, average over 7 days. What does this touch in the strategy, and where should it be looked at?

  7. Step not replayed

The agent would file this point in the idea inbox with add_idea, linked to the indicator. The demo token is read-only, so nothing was written.

  8. Agent answer

The MES shows 52 minutes on center 2. The matrix tracks changeover at 41 minutes against a 25-minute target, across the 3 machining centers. It keeps no history, so I cannot say whether center 2 got worse or was already there. What it touches: the Dayton matrix links its indicator to nothing, so I matched it by name to the group’s indicator. That step is my reading; please check it. From there the links are explicit. Changeover time has a strong link to the SMED program, which Dayton’s changeover objective deploys. That program has a strong link to the 20% lead-time objective (23 days today, 18 targeted) and a medium link to the revenue objective. The lead-time objective has a medium link to the Midwest-reference breakthrough. Where to look at it: the weekly production point, not the strategic review. Why center 2 is at 52 is a question for the Dayton team. Shall I file this in the inbox, linked to the indicator, for them to raise at that meeting?

Who uses it in a plant, and for what

The agent links, summarizes, shares and rolls out. How to reduce a changeover or solve a defect stays with the teams on the shop floor. An agent does not go to the gemba: it connects what people observe to what the company decided.

  • Plant manager: the site matrix sits under the group’s, with what the plant took up and what it chose locally. The report also shows what nobody took up.
  • Quality and continuous improvement: a shop-floor idea enters the inbox and, once accepted, someone can convert it into an initiative and link it to an objective. The score shows initiatives linked to nothing. The matrix is not controlled documentation: your quality system and your evidence file stay as they are.
  • Process engineering and methods: the agent tells you which objective a drifting indicator serves, so the point reaches the right meeting.
  • Operations director: the cascade report shows which group objectives each site says it takes up, and what nobody took up.

What Hoshin does not do

Hoshin holds the strategy and computes on it. Everything else stays where it is, on purpose.

  • It has no connector to your MES, QMS, ERP or document system, and it holds no access to them.
  • It does not watch your lines. The watching happens in your agent’s loop.
  • It does not stop a line, freeze a milestone or refuse a validation. If your organization wants an agent to do that, it happens in your system, under its rules.
  • It does not store non-conformities, work orders or time series. KPI history is not built yet.
  • It does not decide. Proposals go to the inbox for a person to take up. Today that is a rule you give the agent, not a technical lock: see below.

Which agents work with it today

The condition is simple: reach a remote MCP server with an API token or OAuth. Here is how far we have checked.

  • Supported: claude.ai, Claude Desktop and Cursor, as assistants in a conversation.
  • Documented by the vendor, not yet run by us: Claude Managed Agents (in beta), which support scheduled runs, remote MCP servers and bearer tokens. By default its MCP tools ask for approval before each call, so unattended use requires changing that policy.
  • Not tested: Hermes Agent (Nous Research), Grok Bot, OpenAI’s dots and Claude Duet. We have not run them, and we make no promise until we have.
  • Local mode: the matrix stays in files on your machine, so only an agent on that machine can read it. A vendor’s cloud agent needs the hosted server.

Before you leave an agent unattended

Hoshin was first designed for an agent in conversation with a person. For an agent that runs alone, here are today’s limits and how to work with them. We have not yet run a 24-hour test.

  • Start read-only. Filing an idea requires a write token, and a write token can also change the matrix and publish it on a public page: a token limited to the inbox is not built yet. Tell us in the “Not built yet” section of the home page if you need it.
  • Expect agents to look alike. An admin creates each token, so what an agent writes is recorded under that admin’s name, and the token also passes per-matrix edit restrictions. The inbox in the app shows neither that name nor tags, and the audit trail is not readable in the app yet. Through the API and search_ideas you can read both and have each agent tag what it files, but a tag is only what the agent declares.
  • Avoid duplicates. Nothing stops the same point being filed at every run. Have the agent call search_ideas first; the search is literal, so a reworded point can still get through.
  • Treat the inbox as untrusted text. An agent can be misled by a message it read, then file something misleading for the next agent. Reading an idea should never trigger an action by itself.

Frequently asked questions

Does Hoshin connect to our MES, QMS or ERP?

No. Your agent connects to them, through their own MCP server or the bridge your IT team builds, under the rights they grant. Hoshin holds the strategy; an initiative can carry a reference (external_ref) to its project in another tool.

Can it stop a line or freeze a milestone when something drifts?

Hoshin cannot, and does not try to. It tells the agent what the drift touches in the strategy. If your organization allows an agent to act in a system, that action happens in the system, under its rules, and we recommend a human decision first.

We have no agents yet. Is it too early?

No. Start with one assistant in a conversation, or with the free Excel template and the checker. The matrix is useful to the committee before any agent runs alone.

Which plan do we need for several plants?

The group → plant cascade and edit rights per matrix belong to the Enterprise tier. Everything is unlocked during the early-access beta. Once billing starts, the free Solo tier has read-only MCP, so an agent could not file anything on it.

Does it replace our quality management system?

No. Non-conformities, document control and procedures stay in your QMS. Hoshin holds the link from objective to initiative to indicator.

Where does our data go?

In the hosted version, matrices are stored in France at OVH and are readable by us as the host. Hoshin calls no AI model: your strategy reaches a model when your own agent reads it, under your contract with its provider. The local mode keeps the matrix in files on your machine. The assistant on this website’s public pages is separate: it sends your messages to its model provider.
